Creating a Leadership Assessment with Automated Scoring and Personalised Reporting
Project Summary
The client wanted an assessment tool to measure leadership ethos across every department while providing meaningful feedback for more than 100 managers and leaders. We designed a behavioural assessment based on the organisation's own leadership framework, developed from a company-wide job analysis, and combined it with an automated scoring and reporting system. The result was a practical tool that produced individual leadership profiles alongside an organisation-wide view of leadership strengths and development priorities.
The Challenge
The organisation needed a robust leadership assessment within a demanding implementation timeline. The challenge was to develop a behavioural measure that remained closely aligned with the client's leadership framework while maintaining good psychometric practice. At the same time, we needed to build an automated scoring system capable of producing both individual and company-wide reports without compromising the quality of the assessment.

Our Solution
We created the tool directly from the client's leadership framework, which was based on a company-wide job analysis. The original model was organised into dimensions, clusters, facets, and specific behavioural indicators. The indicators were used to develop workplace scenarios, each with five response options reflecting different levels of the target behaviour.
This iterative process helped refine the wording, improve clarity, and ensure the items accurately reflected the behaviours the organisation wanted to measure.
Each response was standardised onto a 0-100 scale using a behavioural scoring model. We then developed an automated Python-based scoring and reporting engine that converted responses into personalised leadership reports. Individual reports combined narrative feedback with visual charts, helping participants understand how their responses related to their leadership profile. At organisational level, the system produced summary reports showing average scores and variation across leadership dimensions, departments, and the organisation as a whole, providing leaders with a clear overview of the company's leadership ethos.
